How to read this report

It runs big picture → to-do list → proof. Read the first four sections for the story and the plan; the evidence tables at the end are the receipts — dip in only when you want to see exactly what we found in the live site.

The sections — and why each one is here

  1. Summary — the 60-second version: scores + the six biggest issues.
  2. Strategy — the one market position PCCD can own; everything ladders up to it.
  3. Competitors — who you're up against and where they're beatable.
  4. Accuracy — what to stop/start saying before amplifying anything.
  5. Recommendations — the ranked to-do list, with an owner + reason for each.
  6. Roadmap — those 20 recs sequenced into 90 days.
  7. SEO / AEO / CRO evidence — the findings that justify the plan.
  8. Methodology — how we know it, and what to double-check.

Executive Summary

01A premium brand that under-converts — and an open lane to own the market

Why this is hereThe 60-second version. If you read nothing else, read this — the scores, the six biggest issues, and the one opportunity that shapes everything below.

PCCD has real, verifiable strengths: a genuine DSD Master (Dr. Field, DABOI/ID implant diplomate), an in-house Master-Ceramist lab, uniquely broad IV sedation, ~450 reviews at 4.9★, a clean Webflow build, and a robust ~40-page city×service architecture. But execution defects are forfeiting rankings, AI-answer citations, and consult bookings — and the competitor teardown reveals a wide-open strategic lane no rival occupies. Almost every top fix is low-effort against content that already exists.

Assets exist, funnel leaks

1 The review goldmine is machine-invisible

~450 reviews at 4.9★, but zero AggregateRating/Review schema anywhere — verified in raw HTML — and the badge isn't at decision points. Free rich-result CTR + AI-answer trust, unclaimed.

CriticalSEOAEOCRO

2 The booking path is fragile

/contact has no form (verified) — it redirects to an external scheduler and the Mountain View path appeared broken; plus four phone numbers across the site. The #1 conversion page can't dead-end.

CriticalCRO

3 Nobody in the market combines authority + transparency

Rivals split into authority brands (no prices) and cost/content players (weak credentials). No competitor combines elite authority + published cost + financing math + FAQ schema. That intersection is PCCD's to take.

StrategySEOAEOCRO

4 Doctor authority ceded to directories

Dr. Field is a real DABOI/ID Diplomate + DSD Master (2022) — but Person schema is name + "Dentist" only, no bios, no sameAs. AI answers cite Healthgrades/Birdeye, not PCCD.

CriticalAEOCRO

5 No price or financing content — a market-wide open lane

PCCD is absent from "cost of veneers Bay Area" and shows no monthly-payment math. Only one rival publishes prices; none publishes financing math. First mover wins the commercial-intent queries.

HighAEOCRO

6 Three claims must be corrected before we amplify anything

"Bay Area's only DSD-certified" is false; no doctor is AACD-Accredited (a Mountain View rival is); Dr. Field isn't the "founder." Fixing these de-risks the brand and sharpens the true story.

The strategic wedge

02Own the one position no competitor holds

Why this is hereThe single most important idea in the report — the market position PCCD can uniquely own. Every recommendation exists to move toward it.

The Bay-Area cosmetic teardown (7 real competitors + the SF benchmark) shows the market splits cleanly into two camps that never overlap. PCCD can be the first to stand in the middle — and it already has the raw assets to do it.

🏆

Elite authority

DSD Master (Field), DABOI/ID implant diplomate, in-house Master-Ceramist lab, IV sedation, since 1986, 7-doctor team.

Authority brands (Pai, Rabanus, Allure) have this — but publish no pricing.
💵

Radical transparency

Published cost ranges + real monthly-payment financing math, framed as premium convenience.

Only Allure publishes prices; nobody in-market publishes financing math.
📸

Proof + machine-readability

Named before/after case stories + full FAQ/Dentist/Review schema so AI answers cite you.

Only Extraordinary Smile ships proper schema; most galleries lack case stories.
No competitor in the core geo combines all three. Authority + Transparency + Proof/Schema is PCCD's defensible SEO/AEO/CRO wedge — and IV sedation is a differentiator no rival even surfaced.
Competitive landscape

03Who you're actually up against

Why this is hereGrounds the plan in reality — who actually wins these searches and where they're weak — so the recommendations target real gaps, not guesses.

Toughest matchup: Allure Dental Center — in Mountain View, your own city. It's the only rival strong on both authority (Dr. Trinh Lee is an AACD Accredited Fellow; Dr. Suzanna Lee an Accredited Member) and transparency (the only one publishing veneer prices). Since no PCCD doctor is AACD-accredited, we counter with DSD-Master + IV sedation + 1986 legacy + real before/afters — and leapfrog the whole field by adding published pricing + financing math + schema together.

Open lanes the whole market leaves empty: ① real price transparency (only Allure) · ② financing monthly-payment math (literally nobody) · ③ FAQ + Dentist/Review schema (only Extraordinary Smile) · ④ IV sedation messaging (unique to PCCD). Dead-ends we verified and dropped: "Bloom Dental" (not a real in-market practice) and "Skyline Dental" (San Francisco).

04Fix the story before you amplify it

Why this is hereA safety gate. Read before publishing anything: amplifying an unverified claim scales a legal/advertising risk — and the true story is stronger anyway.

A credential audit (practice bios, Healthgrades/Sharecare, ADA, Gen4 press, the DSD and AACD registries) surfaced claims that are false or unsubstantiated. Amplifying them via SEO/AEO would scale a legal/advertising risk — and the true story is actually stronger. Verify each against the source before publishing.

🚫 Stop saying

  • "Bay Area's ONLY DSD-certified practice" — false. Cupertino Family Dental and Dr. Hovden (SF) are also certified.
  • "AACD Accredited" / "accredited cosmetic dentist" — no PCCD doctor holds AACD Accreditation or Fellowship (at most plain membership).
  • Dr. Field "founded" the practice — founded 1986; he joined as partner (~2008) and is owner/lead.
  • "#1 Cosmetic Dentist in the Bay Area" — no third-party ranking basis; substantiate or drop.
  • "As featured in" NBC News / WebMD / Yahoo Life — no backing articles found (logo-only).
  • Labeling GPs as "endodontist," "oral surgeon," or "TMJ specialist" — no ADA-recognized specialists on staff.

✅ Start saying (all verified)

  • "Home to a DSD Master" — Dr. Field achieved DSD Master status (2022) on Digital Smile Design's own roster.
  • "DABOI/ID Diplomate" — Dr. Field's real, differentiating implant/full-arch credential. Lead with it.
  • "In-house Master-Ceramist lab" — real (Dr. Oh's team); a legitimate premium cosmetic differentiator.
  • Broad IV + oral sedation — verified and review-validated; unique in the competitive set.
  • "Serving the Peninsula since 1986" — heritage that most rivals can't match.
  • Cite real features only: Men's Health, Daily Mail, New Beauty, Well+Good (with links).
Prioritized recommendations

05The action plan

Why this is hereThe deliverable — a ranked to-do list you can hand straight to the team, each item with an owner, an effort estimate, and the verified reason behind it.

20 recommendations in four tiers. Each carries a suggested owner — Web/Gen4 (Webflow build), Office/front desk, Market Mgr, SGA Growth — plus effort (S/M/L) and the verified reason behind it. Tiers 1–2 are where the revenue is.

Tier 1 — Do now: stop the bleed & de-risk (0–30 days)

Protects bookings and rankings immediately; corrects claims that shouldn't be amplified.
1Fix the booking path & add a native fallback form
Verify and repair the Mountain View scheduler link, then add a short 5-field request form on /contact (Name, Phone, Email, Location, Need) plus a "prefer to call?" local-number line and a stated response-time SLA. Never let a third-party widget be the only path.
Why: /contact has no <form> (verified); the highest-intent page currently risks a dead end. Speed-to-lead <5 min can lift conversion up to 80%.
CriticalCROWeb/Gen4OfficeEffort M
2Resolve the Cupertino closed-office footprint — keep the page, fix the profile
Keep and improve the /service-area/cupertino page (it's a legitimate "dentist near Cupertino" traffic asset — just fix its one-word <title>). Separately, mark the closed Cupertino Google Business Profile as "Moved → Mountain View," which can carry the 106 reviews and proximity signal to the office that's actually open. Then add a Sunnyvale service-area page (3× the population, beatable field) — as unique, honest copy, with no address/GBP claim at the closed location.
Why: The page drives traffic (keep it); it's the closed physical-office signals (GBP, "visit us") that misdirect patients and confuse NAP. Cupertino/Sunnyvale are ultra-affluent with no entrenched premium cosmetic destination.
HighSEO/LocalOffice (GBP)WebEffort M
3Consolidate the four phone numbers to a local-first display
Show the local office number on every page; route call-tracking invisibly behind dynamic number insertion; never display two different toll-frees. Confirm every line rings a staffed desk during posted hours.
Why: (888) 421-4208, a second toll-free (888) 320-0725 on service pages, and two local numbers all appear live (verified) — NAP inconsistency + trust hit; 35% of dental calls go unanswered.
HighCROLocalOfficeEffort M
4Correct the false/risky claims (accuracy guardrails)
Replace "only DSD-certified" → "home to a DSD Master"; remove any "AACD Accredited" language; stop "founder," "#1 Cosmetic Dentist," and "teaches at USC" unless substantiated; prune the press wall to the four real features. See the Accuracy section for the exact stop/start list.
Why: Amplifying false superlatives via SEO/AEO scales an advertising/legal risk — and the verified story (DSD Master, DABOI/ID, in-house lab, IV sedation, since 1986) is stronger anyway.
HighAccuracy/LegalWebMarket MgrEffort S
5Ship AggregateRating + FAQPage schema from existing content
Add aggregateRating (one canonical, real count per location) + a few Review nodes, and wrap every service page's already-visible FAQ in FAQPage JSON-LD mirroring the on-page Q&A verbatim.
Why: Verified: zero rating/FAQ schema despite ~450 reviews and FAQ text on every service page. Free star rich-results + the single highest-leverage AI-extraction win; only Extraordinary Smile does this locally.
CriticalAEOSEOWebEffort S
6Rewrite the hero + collapse the CTA stack
Lead the H1 with a true, differentiated claim and a proof strip (4.9★ · DSD Master · IV Sedation · In-House Lab · Since 1986). Reduce to one primary CTA ("Book a Free Consult") + one secondary ("Free Virtual Smile Consult"); kill "Get Started!"; add a sticky mobile Call | Book bar.
Why: The current hero ("Creating Confidence with Every Smile") is undifferentiated and buries the differentiators; the homepage fires ~10 competing CTAs.
HighCROWebEffort S–M
7Technical hygiene: 301 the stray page, fix titles/metas, standardize taxonomy
301 /navbar-updates and request GSC removal; rewrite the one-word Cupertino title and the 81-char home title; trim 210–230-char location metas to ~155; standardize to /our-locations/ (offices) vs /service-area/ (catchment), retiring legacy /locations/.
Why: All verified in raw HTML; quick wins that recover CTR and crawl clarity.
MediumSEOWebEffort S

Tier 2 — Build the wedge: authority + transparency (30–60 days)

The moves that let PCCD own the position no competitor holds.
8Publish cost content on the proven city×service template
Add "Cost of [veneers / dental implants / full-arch] in [Los Altos / Mountain View]" pages with defensible Bay-Area ranges — veneers $1,800–$2,500/tooth, full smile $18k–$25k, single implant $4,500–$5,500, All-on-4 $20k–$28k/arch — a factors-that-affect-price list, and a premium/"Bay-Area" rationale. Wrap each in FAQPage.
Why: PCCD is invisible for "veneers cost" / "full-arch" (the highest commercial-intent queries); only Allure publishes prices. This audience is price-insensitive but research-heavy — transparency reads as confidence.
HighAEOCROSEOWebGrowthEffort M
9Add a financing-math module + soft-pull estimator
Publish "as low as ~$313/mo full-arch / ~$280/mo veneers" with an embedded soft-pull estimator (Cherry / PatientFi / Proceed). Lead with true-0%/fixed-APR lenders, not CareCredit's deferred-interest promo. Frame as premium cash-flow convenience, never a discount.
Why: Literally no competitor in the market shows monthly-payment math — a completely open lane — and cost/financing is the #1 objection for an out-of-network practice.
HighCROWebOfficeEffort M
10Build the missing money pages + close city parity gaps
Create full-arch / All-on-4 pages (currently none) and the Los Altos implants page (parity gap), plus a Mountain View DSD page. Then complete the asymmetric city coverage so both offices have every service they actually offer, interlinked from the location hubs.
Why: You already win "veneers Los Altos/Peninsula" with this template — extend it to the services you're losing. Verified 404s: no dental-implants-in-los-altos, no digital-smile-in-mountain-view.
HighSEOAEOWebEffort M
11Reclaim doctor authority: bio pages + enriched Physician schema
Build an indexable bio page per doctor and enrich each Person/Physician node with honorificSuffix, hasCredential (Field's DABOI/ID, DSD Master), alumniOf, image, and sameAs → Healthgrades/Sharecare. Convert service-page Product markup to MedicalProcedure; add BreadcrumbList; upgrade root to MedicalOrganization (foundingDate 1986).
Why: Verified: Person nodes carry name + "Dentist" only; no /doctors/ URLs. AI answers cite directories that do list "Joseph Field, DDS, FAAID, FICOI, FAGD, DABOI/ID." For YMYL, practitioner credentials are the dominant E-E-A-T signal.
CriticalAEOWebEffort M
12Rebuild the Smile Gallery as categorized, named, still-image proof
Add a filterable still-image before/after gallery (by veneers / implants / full-arch / Invisalign) with real named case stories — and real implant/full-arch cases on the implants page (it currently reuses veneer cases). Add a per-case "Book a consult for this look" CTA. Benchmark to beat: Pai's 18+ and Allure's 60+.
Why: The gallery is video-only with no counts/filters; the implants page shows zero implant outcomes on a $20K–$50K decision. This buyer is proof-driven.
HighCROWebOffice (photos)Effort M–L

Tier 3 — Convert & defend (60–90 days)

Turn the traffic into consults and protect the moat.
13Treatment-first navigation + proof/financing at every decision point
Add a "Services" nav layer organized by treatment (don't hide implants under "Mountain View"). Replicate the 4.9★ badge, a relevant video testimonial, and the financing module onto every high-value service page near the CTA.
Why: Patients shop by treatment then location; trust converts best at the decision, not only on the homepage.
MediumCROWebEffort M
14Add a cosmetic-specific offer + anxiety/sedation reassurance + response SLA
Create a cosmetic entry offer ("Complimentary Smile Design Consult + 3D preview, a $X value," with an expiration) — the current "free exam" excludes cosmetic patients. Add an "Anxiety-free / IV sedation" reassurance block at decision points, and a visible "we respond within 1 business hour" promise (operationalized).
Why: The flagship offer excludes the exact high-value segment; IV sedation is a verified, review-validated differentiator that isn't merchandised.
MediumCROMarket MgrOfficeEffort S–M
15Defend the DSD moat — it's being diluted
Publish a "DSD-certified vs. a generic smile preview" comparison page, cite the certifying body + Dr. Field's Master status/year, and put the certified distinction on every cosmetic page.
Why: ≥3 Palo Alto rivals now have DSD pages; AI answers equate "has a DSD page" with "does DSD." The defensible signal is the Master credential — make it machine-verifiable.
MediumAEOSEOWebEffort M
16Warm-brand the virtual-consult handoff + instrument drop-off
Add a PCCD-skinned interstitial explaining the 3-step SmileVirtual flow before the external jump, set expectation to "personalized video in 24 hours" (and SLA it), and instrument the drop-off between signup and photo submission.
Why: The top-of-funnel consult sends users off-brand to a third-party app promising a reply "within days" — highest-abandonment point at highest volume.
MediumCROWebMarket MgrEffort M

Tier 4 — Hygiene & ongoing quality

Lower-severity cleanups that protect a premium brand and compound over time.
17Site-wide image alt text
Add descriptive, keyword-aware alt across the site — prioritize the before/after gallery and service pages.
Why: Verified 28/30 home images (and 88/90 blog) have empty alt — lost image search on your best cosmetic asset + ADA/WCAG exposure on a healthcare site.
MediumSEOA11yWebEffort M
18Fix template-bleed & data-integrity errors
Bind the shared CTA template to the current page (kill the "Dental Crowns in Los Altos" CTA + veneer cases bleeding onto veneers/DSD/implants); remove the stray "Denver" gallery tag; reconcile the 3 conflicting Dentist nodes on the Los Altos page (empty @id, wrong /los-altos URL) to one correct entity; scrub/subordinate the legacy "Dental Arts of Mountain View" name.
Why: All verified in raw HTML; small errors that read as imported/template content and undercut a premium brand + entity clarity.
MediumSEOAEOWebEffort S–M
19Blog E-E-A-T + pruning
Add visible bylines, "Medically reviewed by Dr. X," publish/updated dates, and BlogPosting/MedicalWebPage schema; prune/redirect off-topic posts; cluster around veneers/implants/DSD and link to the service pages; expose lastmod in the sitemap.
Why: 82 posts but zero author/date/Article schema on YMYL content weakens freshness + E-E-A-T; the sitemap has 0 lastmod.
Low–MedAEOWebMarket MgrEffort M
20Review velocity + real press page + performance baseline
Keep funneling new reviews to GBP (esp. Mountain View), build a "Press" page linking the four real articles (and add to sameAs), and run a keyed PageSpeed/CrUX pull to get measured Core Web Vitals + defer render-blocking third-party libs.
Why: Reviews + real authority signals feed both rankings and AI answers; Core Web Vitals were inferred only (PSI was quota-blocked).

Methodology, grounding & confidence

10How this was produced

Why this is hereHow we know all this — and, just as important, what we could only partially verify, so you know which claims to double-check before publishing.

Three specialist agents audited the live site in parallel (SEO + dental audit; mobile AEO / generative-search; mobile healthcare CRO), grounded in SGA's Cosmetic Growth Operating System. Findings come from direct raw-HTML + JSON-LD parsing, the XML sitemap, robots.txt, and live Google SERP + answer-engine queries. Recommendations were then re-grounded in a credential-verified practice dossier (practice bios, Healthgrades/Sharecare, ADA, Gen4 press, the DSD + AACD registries) and a Bay-Area competitor teardown (7 real competitors + the SF benchmark, with curl-verified schema where possible).

QA pass: every load-bearing claim was independently re-pulled from raw served HTML — 20 of 21 confirmed (several worse than first reported, e.g. 3 conflicting Dentist nodes on the Los Altos page). One false positive was removed: the alleged "mojibake" is a valid non-breaking space (U+00A0), zero U+FFFD on any page. Verify-before-publish: per-doctor AACD status, Dr. Shile's dental school, and any license/year data were not state-verified (CA Dental Board is form-gated); Core Web Vitals are inferred (PSI quota-blocked); review counts are live-SERP reads. Recommendations honor PCCD's verified premium positioning; output kept light/white per SGA convention.
